Brand protection teams are being asked to do more in 2025 with the same headcount, and the usual response — a bigger backlog and a tireder team — has run out of room. Service tracks are an operating-model answer: split the work into a small number of distinct service offerings, each with its own SLA, staffing model, and success metric, and stop pretending one queue can serve every use case.
The problem with the single-queue model
Most in-house teams started with a single enforcement queue. Anything suspected of harming the brand goes in; analysts pull from the top; everyone is busy. It worked when volume was modest, but at scale it breaks in three predictable ways. First, urgent and important compete for the same hour, and urgent always wins. Second, the team gets evaluated on average throughput, which masks the fact that the most valuable cases are the ones being delayed. Third, no stakeholder in the business — legal, marketing, e-commerce, security — can predict when their requests will be handled, so they all start escalating, which makes the prioritisation problem worse.
Single-queue programs also struggle to grow. Adding analysts to a single queue produces sub-linear improvement after a surprisingly low headcount, because coordination costs eat the gains. The team feels the strain long before the dashboard does, which is why so many brand protection functions report rising burnout and flat output in the same quarter.
What service tracks actually are
A service track is a named, scoped offering inside the brand protection function with its own definition of done. Instead of "we handle infringements", the team commits to a small set of tracks — each one with a clear input, a clear output, a clear turnaround, and a clear owner. The rest of the business stops asking the team for help in general and starts requesting work against a specific track.
A workable starter taxonomy uses four tracks. Reactive enforcement: defined-SLA takedowns against confirmed infringement, optimised for throughput and cost per case. Strategic campaigns: time-bounded offensive operations against high-harm clusters, optimised for outcome metrics rather than volume. Executive and legal escalations: low-volume, high-stakes work with bespoke staffing and a hard turnaround, optimised for reliability. Intelligence and reporting: the analytical work that feeds the other three tracks, including harm mapping, trend reports, and the model feedback loop.
Why this works better than a single queue
Splitting the work changes three things at once. Each track gets a specialised playbook and tooling configuration, which raises quality. Each track gets its own staffing rule, which means the executive escalation does not have to wait behind 800 routine takedowns. And each track gets its own metric, which gives the head of brand protection an honest conversation with the CFO about where money should go next.
There is a softer benefit too. Analysts stop feeling like generalists drowning in a queue and start feeling like operators of a specific service with a specific standard. Retention numbers tend to follow. Designing the tracks themselves
A useful design exercise is to write each track on a single page that anyone in the business could read in two minutes. The page covers six things: the request type, the inputs the requester must provide, the SLA, the success metric, the staffing model, and the explicit out-of-scope list. The out-of-scope list is the most important part — it is where the team protects itself from being pulled back into a single queue by stakeholders who would rather route everything through "the brand people".
Tracks need different staffing shapes. Reactive enforcement runs well as a pooled team with a rotation. Strategic campaigns need small fixed pods — three to five people who own a campaign end-to-end. Escalations need a named senior analyst on call with explicit backup. Intelligence needs people whose calendars are protected from operational pulls, because intelligence work collapses the moment it gets interrupted by the queue.
Routing, intake, and the contract with the business
The intake layer is where service tracks succeed or fail. If the rest of the business cannot tell which track a new request belongs to, every request becomes a triage problem and the program ends up back in a single queue under a different name. A good intake form does most of the routing work for the requester — it asks four or five questions, and the answers determine the track. Anything that genuinely does not fit goes to a small "router" role whose job is to either match it to a track or push it back as out of scope.
The contract with the business is the second half of the intake layer. Each track publishes its SLA and its volume capacity, and stakeholders are expected to plan against those numbers. When marketing wants enforcement support for a launch, they book capacity in the strategic-campaigns track in advance, the same way they book any other internal service. This sounds bureaucratic and isn't — once it is in place, the constant escalation calls disappear within a quarter.
Measuring tracks without gaming them
Each track needs one headline metric and a small handful of supporting metrics, and the headline must be something the track can actually move. Reactive enforcement: cost per resolved case, with a quality floor. Strategic campaigns: outcome metric defined per campaign — recovered conversions, dilution rate on a query set, suppressed search impressions on a SKU. Escalations: reliability — the share of cases resolved inside SLA, with no quality regressions. Intelligence: usage — does the rest of the program actually act on the reports it produces, measured by reference rate in campaign briefs.
The trap to avoid is letting reactive throughput numbers leak into the other tracks. The whole point of separating strategic campaigns from reactive enforcement is that volume is the wrong measure for offensive work. If the campaign track starts being judged on takedowns filed, it will quietly turn back into a second reactive queue, and the operating-model gain disappears. Senior leadership has to defend each track's metric, especially in quarters where one track underperforms and the temptation is to compare it to another that is built for a different job.
Service tracks are not a new tool — they are a way of admitting that brand protection has become four jobs, and pretending it is one is what is breaking the team. The programs that adopt the model in 2025 will spend the next two years widening the gap on the ones that don't.
